Platform engineering became the most requested engagement type in our pipeline last year — and the most misused word since DevOps. Some companies need a platform team urgently. Others would burn six months building internal tooling that three developers will resent.
This post is the honest version: what platform engineering actually is, the signals that you are ready, and the signals that you are not.
DevOps told every team to own its pipeline, its infrastructure, and its on-call rotation. That works at ten engineers. At two hundred, every team maintains a slightly different CI setup, four teams run four flavors of Terraform, and nobody agrees on what 'production-ready' means. The overhead scales linearly; the value does not.
Platform engineering's answer is to treat internal infrastructure as a product, with developers as customers. The platform team builds paved roads: a deployment pipeline, a service template, an observability stack that work out of the box. Teams can leave the paved road — but they give up support and maintenance guarantees if they do.
Readiness has little to do with headcount and everything to do with repeated friction. If several of these are true, a platform investment will pay for itself quickly:
The uncomfortable one: if you have fewer than about 25 engineers, you almost certainly do not need a dedicated platform team. You need one senior engineer with strong opinions, a good service template, and the authority to say no. A platform team of two supporting five developers is an expensive way to slow everyone down.
Another warning sign is a platform mandate from above with no named customers. If nobody can list the top three frustrations the platform will remove this quarter, the project will build impressive dashboards and change nothing that matters.
Start with the single journey every team walks: create service, deploy to staging, deploy to production, see logs and metrics. Make that journey one command and one pull request. Everything else — cost dashboards, feature flags, policy engines — is phase two, no matter how much vendors want you to believe otherwise.
Version the golden path and deprecate loudly. The fastest way to kill a platform is to let teams fork it silently; within a year you will be maintaining six flavors of your own paved road.
Platform teams fail socially more often than technically. The metric that matters is not how many internal tools you shipped — it is what fraction of services run on the golden path, and how the time from 'idea' to 'in production' trends over the quarters.
Run the platform like a product in every sense: publish a roadmap, gather feedback in the open, and let teams vote with their repositories. Adoption that must be mandated is adoption that evaporates the moment pressure eases.
