What separates a good software development partner from a bad one — and the questions you should ask before signing anything.
Choosing the wrong technology partner costs more than money — it costs time, momentum, and sometimes the entire project. After years on both sides of the table, here's what separates good software development partners from bad ones.
Every agency has a polished website and impressive case studies. That tells you about their marketing, not their engineering. Ask for references you can actually call. Ask to see a codebase they've built. Ask how they handled a project that went sideways.
Good partners are transparent about failures. If a company claims every project was a smooth success, they're either lying or haven't done enough work to encounter real challenges.
The single most important question in any evaluation: who will be on my project team? Many firms sell with senior talent and deliver with juniors. Ask to meet the specific engineers who will be assigned to your project, not just the sales team.
Ask about their team structure. Do developers work on one project at a time or juggle three? Context switching kills quality.
Technical skill is necessary but insufficient. You need a partner that communicates proactively — sharing progress, flagging risks early, and asking smart questions rather than making assumptions.

If possible, start with a small engagement — a paid discovery phase, an architecture review, or a limited proof of concept. This lets you evaluate the working relationship before committing to a full project.
A good partner will welcome this. A bad one will push for a large upfront commitment.
